Build or buy: deciding without regretting it later
The question isn't which is cheaper today. It's which part of your business you cannot afford to hand to someone else.
An upfront cost comparison almost always favours the off-the-shelf option, and that's often the right call. But the comparison misses one thing: what happens when your needs drift away from what the product offers.
The simple rule we use
Buy for what is the same at every company. Build for what makes yours different. Accounting, email, and document management are rarely a competitive edge. How you price, route deliveries, or assess risk might well be.
If a process is the reason customers pick you, don't hand control of it to someone else's product roadmap.
What the 'buy' option tends to hide
- Integration cost with the systems you already run, which often matches the licence fee.
- Customisation limits that only become apparent after two years of use.
- How hard it is to get your data out if you ever want to leave.
- Annual price rises entirely outside your control.
None of those automatically rule out buying. They just need to be in the calculation, so the decision gets made with open eyes.
